Docs as the Source of Truth: Documentation for AI-Assisted Development
Most teams write documentation to describe what the code does. That’s fine for humans skimming a README, but it breaks down the moment an AI agent is making changes on your behalf — an agent that reads code far faster than it reads intent, and will happily invent a “reasonable-looking” pattern if nothing tells it a decision was already made.
The fix isn’t more documentation. It’s flipping who’s authoritative: when code and docs disagree, that’s a bug report, not a tiebreaker either way.
🚀 Going straightforward to why this works:
Single Source of Truth – there’s exactly one place that says why a subsystem is shaped the way it is, separate from the code that happens to implement it today.
Guessability – an agent (or a new hire) doesn’t need tribal knowledge. It needs to know where to look, in what order.
Drift Detection – disagreements between code and docs get surfaced and reported, instead of being silently “resolved” by whichever one the agent trusted more.
Here’s the structure that makes it work — three layers, read top to bottom before touching anything:

And a small, explicit ritual — literally just instructions, but instructions an agent is told to follow before editing:
Before changing a subsystem:
1. Identify its canonical owner.
2. Read the relevant architecture docs.
3. Read the relevant contract docs.
4. Read the corresponding implementation docs.
5. Only then look at the existing code.
Do not invent new architectural patterns when a documented one
can be extended.
If source code conflicts with approved documentation, report the
inconsistency — do not silently follow the code, and do not
silently "fix" it by guessing which one is right.
That last rule is the one that matters most. Without it, an agent facing a mismatch will default to trusting the code (it’s right there, it obviously runs) — which quietly turns your architecture docs into fiction the moment reality drifts, and nobody finds out until it’s expensive.
